Tools: skid steer or compact tractor with a bucket (rental) to move and spread stone, a plate compactor or a walk-behind roller (rental), a landscape rake or box blade, string line and stakes, a line level or laser level to set the crown and grade, a round-point shovel, and a utility knife for cutting fabric. Moving 20–40 tons of stone by hand is not realistic — rent the machine.
Materials (size each layer with the calculators below):
- Non-woven geotextile separation fabric, sized to the driveway footprint plus 12–18 inch seam overlaps
- Large angular base stone (#3 or #2, roughly 1.5–2.5 inch) — size with the Gravel Calculator
- #57 crushed stone for the middle course — size with the Gravel Calculator
- Crusher run (#411 or dense-grade) for the driving surface
- Clean drainage rock for any roadside ditch or culvert bedding — size with the Drainage Rock Calculator
- Fill dirt, if you need to build up a low approach or shoulder before you grade — size with the Fill Dirt Calculator
Step 1: Plan the Route and Drainage
Set the width first — 10–12 feet for one lane, 14 feet or more if two vehicles pass or you need a turnaround. Stake the edges and run a string line. Then solve drainage before you touch a shovel: water needs a crown to run off and a ditch on one or both sides to carry it away, plus a culvert wherever the driveway crosses a low spot or a swale. If a section sits below the surrounding grade, plan to build it up with compacted fill dirt before you start layering stone. Call 811 for utility locates before any digging.
Step 2: Excavate and Grade the Subgrade
Strip topsoil and organic material down to firm mineral subsoil — usually 8–12 inches. Topsoil, roots, and loam compress under load and turn into ruts, so they have to come out; the stone has to sit on soil that will not move. Grade the subgrade so it roughly parallels the finished surface and sheds water toward the ditches, then compact it with the plate compactor or roller. A firm, shaped subgrade is the foundation every layer above depends on.
Step 3: Lay Geotextile Fabric
Roll non-woven geotextile fabric across the graded subgrade, overlapping seams 12–18 inches and running it a little up the ditch sides. The fabric is a separation layer: it stops the base stone from punching down into soft soil and stops subsoil from pumping up into the gravel every time a wheel loads it. It costs almost nothing per square foot and is the single biggest reason one driveway lasts twenty years and its neighbor ruts in one wet spring. Do not substitute plastic sheeting — water has to drain through, and non-woven fabric lets it.
Step 4: Build the Large-Stone Base
Spread 4–6 inches of large angular base stone (#3 or #2) over the fabric and compact it. This coarse bottom layer bridges soft spots and spreads vehicle loads across the fabric. Angular stone is essential — it interlocks; rounded stone rolls. On soft, wet, or clay-heavy ground, go thicker here rather than skimping, because everything above only performs as well as this base carries it.
Step 5: Add the #57 Middle Course
Spread 3–4 inches of #57 crushed stone over the compacted base and compact again. The #57 nestles into the voids in the large stone and creates a stable, free-draining intermediate layer that ties the base and the surface together. Keep the roadside ditches clear as you go, and bed any culvert with clean drainage rock so water moving under the driveway keeps moving instead of backing up into the base.
Step 6: Place and Crown the Top Course
Spread 3–4 inches of crusher run (#411 or dense-grade) as the driving surface. Crusher run is angular stone mixed with fines, and those fines are the point — they let the surface compact into a firm crust instead of staying loose. Rake it to a crown: the center of the driveway should sit 1–2 inches higher than the edges so water runs off to the ditches instead of ponding and cutting ruts. The crown is what turns a pile of stone into a driveway that stays a driveway.
Step 7: Compact the Finished Surface
Run the plate compactor or roller over the crowned top course in overlapping passes until it stops deflecting. Compact it slightly damp, never soaking — a little moisture helps the fines bind; too much turns it to soup. A properly compacted crusher-run surface knits into a hard crust that sheds water and shrugs off tire scrub. A loose one scatters to the shoulders within the first week of traffic. Give it a few days and a few passes of vehicle traffic to fully set.
Common Mistakes
- One stone, one layer. A single 4-inch dump of #57 (or worse, pea gravel) on bare dirt is the classic failed driveway. Three graded layers over fabric is the difference between a surface that lasts and one that ruts by spring.
- No fabric. Without a separation layer the base sinks into soft soil and mud pumps up into the gravel. Fabric is the cheapest reliability upgrade there is.
- No crown, no ditch. Flat gravel holds water, and standing water makes potholes. Build a 1–2 inch crown and give the water a ditch to run to.
- Rounded stone on the surface. Pea gravel and river rock never lock together — they migrate under tires and scatter off the edges. Use angular crusher run for the driving course.
- Topsoil left in place. Building on unstripped loam or roots guarantees ruts. Dig down to firm mineral subsoil first.
Cost: DIY vs. Contractor
DIY materials for a typical 12 ft × 100 ft driveway (about 1,200 sq ft, roughly 40–55 tons of stone across the three layers plus fabric) commonly run $1,200–2,200 delivered, with stone prices swinging widely by region and haul distance. Add $250–450 for a weekend skid-steer rental and $80–150 for a compactor or roller. Contractor-installed gravel driveways typically run $3–8 per square foot for a proper layered build with fabric and grading — roughly $3,600–9,600 for the same 1,200 sq ft. Long driveways, poor access, extensive drainage work (multiple culverts, deep ditching), or soft ground that needs extra base push the number up. Hiring out the grading and base while spreading the top course yourself is a common middle path that gets the hard part done right.
